0:00What if I told you that your ego and bias might actually be preventing you from success? And then, what if I told you that you can use AI to change that? Well, by the end of this video, we're going to prove that to you. Meet Borja and Florian, two co-founders working on a struggling SaaS until they had an idea. What if we used AI to rebrand and

0:21rethink our entire startup in 24 hours? It took about 24 hours to do the whole process. So, they asked Claude to make real decisions about pricing, a business model, and exactly what needed to change so it could become successful. 24 hours later, the results were insane. We brought the product from 7,000 a month to 11,000 a month. In this video, we're going to be diving into that story and their specific tutorial on exactly how they did it and how you can do it, too. In this episode, we're going to get into what tools to use and what data to give your agent so it actually understands your business,

0:55the one step you should never skip when doing an AI business audit, and how to turn all this information and thousands of data points into a plan that you can get done in 24 hours. If you are building anything in 2026, you cannot skip this one. Let's dive in. I'm Pat Walls, and this is Starter Story Build. All right, Florian and Borja, welcome to the channel. I'm super pumped to have you guys on to talk about this rebrand framework. We talk to a lot of people on Starter Story about how to rebrand their startups and pivots they made, but I've never seen someone do it with AI like

1:29you guys did it. So, I'm really excited. We're going to get into that in a second, but first, can you guys just give me a quick intro, what product you're building, and how you got to this point where you realized, "Hey, I think AI can rebrand our startup." Hey Pat, thank you for having us. So, I'd been working on Distro, previously called Rebel Growth, for five or six months. Distro is a SaaS that helps you get customers from Google SEO and AI answers. And I grew it to 7,000 MRR by myself, mostly doing ads [music] and using the product itself. After a lot of searching, I found Florian. We matched,

2:05we vibe very well, and he helped me do what we're going to be talking about today, which I think is very fascinating and a glimpse at what AI is capable of doing nowadays. And then Florian, so you came on as a co-founder later after the product was built. Both you guys came up with this idea of let's rebrand it in a slightly different way, maybe use AI come up with some of these ideas. So, tell me about how you came up with the idea. Also, what some of the results were after you

2:30did this? It took about 24 hours to do the whole process. And when we started to implement the 90-day action plan that we got at the end, we brought the product from 7,000 a month to 11,000 a month. And we also decreased our churn on the first day because before it was 40% and

2:48now we are at 20%. And this is why I wanted to bring you guys on is that even though your revenue went from 7,000 to 11,000, which on a whole number basis doesn't seem like a lot, that's like over 30% increase. And then the fact that you decreased your churn by half is absolutely insane. So, in this video, we're going to be going over your 24-hour process to come up

3:07with the idea to rebrand your startup. So, let's get started. What is the first step of the process? The first step of the process is to build context. Basically, you need to give the maximum context to your agent. How you do that, you have to plug your Stripe API, which is read only. You don't give the all access to your Stripe, you just give only. So, your agent will be able to read actually all the data from Stripe. You can send everything that you have on your business, which is transcript from your client calls, your support email, anything that can give a lot of context

3:38to your agent. What Florian and Borja figured out here and what they're walking through is incredible. It's absolutely insane what you can do with AI nowadays and just how much data you can put into it. I think it's completely changed how to build a successful business. And we actually ended up recording a lot longer here than what we could include in this YouTube video, but I wanted to make sure that you could have all this. So, we put together an extended version that you can follow step-by-step, especially if you're serious about implementing something similar yourself. In there, we're going to go way deeper. We're going to have all the prompts and a

4:08bunch of extra nitty-gritty stuff that we didn't put in the YouTube video here. It's 100% free. I'll put the link in the description, and you can follow the same thing here along, just more detailed. Otherwise, if you're just here to enjoy and watch, let's get back to the episode. This is so cool because many

4:23people are familiar with Y Combinator. Their number one piece of feedback on how to improve your product is to talk to customers. Well, that is what this AI is essentially replicating. What's the next step? So, the next step is the most overlooked, is actually to build a knowledge base. For me, the best person that can give me advice is on a SaaS is Paul Graham. He's the founder of Y Combinator, and the best thing about him is that he shared more than 200 [music] essays. So, I just sent these essays to my agent to actually get all the context. He saved everything in the brain. So, that was the first part of

4:56the knowledge base. The second step is actually to use Grok to spy on your competitor. Everyone is building in public on X, which means that all the SaaS that you try to compete with are on Grok. So, basically, I sent this whole prompt to Grok. You can take a screenshot. The prompt will give you all the data on your competitors, but also all the ceiling that they faced and what feature they built, and this is the kind of result that you can get. You will have all the growth channel, the results, etc. And you can replicate that for all your competitor. And then, the last step of the knowledge base is to

5:29send your agent [music] to onboard and try your competitor tools. So, give a Gmail account to your agent. You give the URL of all your competitor, and you ask him to go on the free trial, or you can also pay for your agent to get access to the competitors. But, the goal of this step is to actually send your agent to try the onboarding, try the landing page and give you feedback on the entire SaaS. So, it's first landing page, second onboarding, then it will try all the feature of the tool and it will put that for me I chose Notion, so I have a report on Notion. It will give

6:04you the knowledge that all your competitor built during all this time that they built their own product. This is amazing. It just reminds me of before the days of AI when I was usually recording like a Loom video of myself manually going through a competitor's, but now you can just send an agent to do it. That's massive. So, now you've kind of built a knowledge base. What is the next step once you have all this

6:24information? step is to ask for an anti-day action plan. So, first one will be general point of view on your SaaS. So, for that I show you an example. This is like Paul Graham that give me feedback on my SaaS and he give me a feedback per essay that he did. So, for example, make something people want is one of his essay and from that my agent quote a part of the essay and gave me the action that I can take for my SaaS. So, this 31% monthly churn is screaming one thing, user are not getting what they want, etc. With this we got the first hint that the $9 first

7:00month was a bad idea and we should switch to $97 first. And then after that you go to the second one which is customer and churn analysis to target exactly what is the behavior of the customer, why do they churn? So, this is one of the feedback that I got from the agent. He said that from the last 100 paid invoice we got 31 first month invoice and then 13 renewal, which means that on the 31st person who paid there was only 13 who actually kept going to use our SaaS. And this is where we understood that the $9 first month was the biggest problem. It was a 10x price

7:35and people who joined at $9 would think in their mind that the product is worth $9 a month and it's not worth $97 a month. So, that was another big red flag that we got. Yeah, so, you know, it's funny. You did all this AI audit. You pumped it with millions of data points. The advice that it gave you, it's so simple, and that's usually the answer. You increased your prices, and that is making a huge difference. That's just generally a great piece of advice for anybody watching this who's building is raise your prices. What else did you change

8:06other than just the price? So, after this all audit, this number audit, I wanted it to also send my agent to actually sign up to try this trip. So, we gave him a coupon. A We gave access to the actual product. Then, we forced real mystery shopper flow, so sign up, onboarding, first use, publish attend, etc. And then, we asked it to actually take screenshot on each step

8:30and [music] record the friction points. So, thanks to that, we got a full report on our product. And then, the fourth step is actually to ask the agent to compare ourself to our competitor and also to give us a plan to beat them. So, we knew what problem they faced, the error they made. So, thanks to that, we can avoid them. And the last prompt that you can ask is simply give me a 90-day action plan to implement all these

8:55changing and to get quick wins first. Okay, cool. So, in 24 hours, Claude or Open Claude or whatever you're using was able to help you come up with a 90-day plan of hey, here are the highest impact items that you should go ahead and change. And you made these changes, and we're going to talk about the results in a second. But, I'm curious what it told you to do in terms of conversion. You had showed me the before and after of

9:17the landing page that it told you to do. Would you be able to walk me through that? So, definitely one of the most impactful recommendations that we got was to reframe our landing page. We also changed the name. Now, the most powerful section of your landing page is going to be your hero section, which it was previously very cluttered. I was trying to do too much and make sure that I covered every possible objection a customer would have. We removed the sub-headline, which was overkill, removed the bullet points, we made it all into a single paragraph that could explain everything in a few words that it looked aesthetically good. We kept

9:54the one CTA, and we changed the image that we had for a video that accomplished much of what we're trying to do before. And then we added logos of our customers to the hero section. Those were the most impactful things. Now, I want to go down through the other sections that are crucial. Before, we had an a how it works section. I can't show how it looked before because we lost the previous landing page, but it's now a three-step section on how the tool works. Then, we go into the key feature

10:25of the tool, but focusing on results. Before, I use I was talking about my features without really mentioning what customers would get out of that. That is crucial when you want to rank higher. Then I go over the rest of the features really quickly. Before, it was really cluttered. I had like 20 different cards laying here. Then it recommended that I added this based on customer support emails. A lot of people had doubts about the product because they feared that we'd lose control over their content quality. Writing examples were the key things on the examples as we could. Then we go over case studies, try to show

11:02your results, and if you can add some testimonials. Going into the pricing plan, simple and well-designed pricing table, and finally a section that sets the expectations for the user. And lastly, frequently asked questions. This is more for SEO purposes so that when AI types these questions on behalf of users to do research, hopefully it lands on

11:24our landing page. Okay, cool. I think that landing pages are one of the most important things cuz it's one of the first things that customers see. It's the first impression. And the feedback it gave you was really good, which is something that startup founders and marketers have talked about doing for years, for decades. I think that's awesome. The last thing I want to get to and to talk

11:42about is, okay, this had real results. 24 hours of work in a few prompts turned into meaningful changes for your startup. So, walk me through, what were those results after you had made these changes and implemented the 90-day plan? So, we basically launched a new branding on the 12th of March, and since then we went from 7,000 a month to 11K a month, which is, as you say, 30% increase growth in the revenue. After that, one of the main numbers is we increased our trial to conversion rate. Again, this one is really important because you have to think that we had a $9 first month,

12:15and then we moved to $97 first month. That's the huge difference because one customer equal 10 customer when we were at $9 a month. So, that was a huge jump in our revenue. So, we got 10% more on that trial to conversion rate. And the last thing was we had this number that Paul Graham and my agent found in the audit that there were people who were canceling the first day. And it's usually not because your product is bad, it's usually that the person who signed up are not that serious. And now that we have a lot more of serious people that are ready to pay $97 a month, so we went

12:51from 40% to 20% of churn on the first day, and that was an amazing change for product. That's absolutely insane. And it's a little counterintuitive. You would think that, oh, if I maybe took my prices in half or I made it cheaper, that number would go down. But this is the advantage of taking a step back, removing your ego, and saying, "Hey, let's see what all the data can produce." And that led to less churn, somehow. So, if anyone watching this who's doubting, "Okay, maybe these numbers won't work for me or

13:19whatever." Well, that's the whole point. You do this process, and it may give you an idea that you would never thought of, and can be your co-founder that you never had or your expert that you could never hire. So, I think this process is amazing. We're going to have a link in the description on way more prompts and information on how to actually tactically implement something like this. But, Borja and Florian, are there any parting words that you have for anyone watching this on what you learned through this process and advice you have

13:44for anyone building a SaaS? Yeah, I would say remove your ego and remove your belief [music] system. Be very humble about the feedback that you get. Listen to your customers and take it very seriously when you're launching. Your preconceptions can contaminate your judgment a lot and going through this process helps you make data-driven

14:04decisions. I would say one of the most important thing that I got from all these program essays is that talking to your customer is one of the most important thing you can do. Sometimes they will tell you in your face that they don't like your product, but this is a good thing because without that you will never know what is the thing that you have to change and will actually move the

14:22needle. Well, that's great advice. Thank you guys for coming on and sharing this so openly. I think it's going to help a lot of people and who knows what's going to happen next with AI and what's possible, but this is super cool. Thanks for coming on and sharing. Thank you for having us, man.
