# I Automated an Entire Agency with AI in 7 Days Channel: Brett Malinowski Video: https://www.youtube.com/watch?v=E0WGLoVtNE4 Duration: 11 min Language: English Words: 2625 Transcript page: https://viewrankai.com/tools/youtube-transcript/E0WGLoVtNE4 --- [0:00] I made $30,000 in a single month selling ads to local businesses when I was 23. [music] Now, I'm challenging AI to start a marketing agency and get real customers in 7 days. The AI will choose the niche, create the offer, get customers, and fulfill the service on autopilot. There are three rules to the challenge. The AI makes every decision. I have a total budget of just $500, and I cannot use [music] my existing network. To run the challenge, I'll be using Claude and On day one, the first thing the AI needed was a niche. So, I gave Claude Co-work the goal for the week and had it [0:33] do some [music] market research. And it came back with something I never would have expected, medspas. Now, I don't know anything about medspas other than that's where my wife goes to get [music] lip filler or Botox, but the AI's logic made sense. They are high margin, they are independently owned, and doctors don't have time to create and run ads since they're [music] with patients all day. So, within 30 minutes, we had a niche. Now, we need an offer. Instead of selling the standard beauty treatments, it recommends that we specifically focus on GLP-1s, aka Ozempic. These are new weight loss drugs that are extremely in [music] demand, but they require a [1:05] prescription. And since medspa owners are licensed doctors, [music] we're allowed to run ads to their clinics. Now, the last piece of the offer is the pricing. Since this is a brand new business, we have no clients and absolutely zero proof that we know what we're doing. So, to keep things simple, the AI recommended that we charge a flat fee of [music] $1,500 per month. We would allocate $1,200 to the ads budget and keep $300 as the fee for our service. This aligns the incentives, so the more money the medspa makes, the more they spend on ads, and then the more money we make for driving actual [1:35] results. And I'm actually okay with this small of a margin because we're building an AI-native service. Instead of a human designing the ads and building a campaign manually, AI is going to handle the entire [music] process for us. So, our business model is simple. We help medspas get more [music] GLP-1 clients by running ads on Instagram. Now, we just need to make it real by building a website. To do this, I used Wop's AI website builder. I found a blueprint that I liked and then pasted [music] in what our business does. As Wasp AI was building my website, I asked Claude to go [music] research the top ad agencies' [2:05] websites and to make me a brand kit. In 10 minutes, I had a name, logo, custom color palette, brand [music] font, and brand assets. I then gave it to the AI website editor to redesign my site. Now, all the website needs is a way for people to actually become a customer. So, I set up a $1,500 per month payment link on Wasp and add it directly on my site. If someone is ready to work with me, they can just click this button and pay. But, most people are probably going to want to talk to me first. So, I made a cal.com account, added my availability, and put the booking link [2:35] on the site, too. Now, someone can land on the website, book a call with me, or pay us directly. Oh, and if you just want to use that exact website, I made it a free template for you. I'll leave that link in the description below. Now, the last thing we need is proof of work. We want to show the medspas what the ads will look like so they know that we're good at what we do. So, I asked Claude CoWork to research the top medspas meta ad libraries, and I had it specifically look at the ads that have been running for the longest because this is a sign [2:59] that they are the most profitable. Then, I just had it make a document that listed the most common offers, tactics, and strategies they used to get customers. This gave me clear instructions to generate ad creatives that are based on ads that are currently working. I pasted this research into the code tab and had it generate me 20 ad [3:15] creatives using the Wasp ad generator. [music] After a few rounds of iteration, we landed on these. And, that was day one. Day two was all about building the fulfillment. As I said earlier, I wanted this to be an AI native service, meaning instead of hiring a graphic designer to make the ads and a media [music] buyer to run them on Meta, AI is automating the entire service delivery process. I asked Claude CoWork to map out the system architecture, and here's [music] how it works. A client goes to the website, they pay the $1,500 subscription, then they land on a form with six questions. Claude uses that [3:46] info to make custom ads and then sends them to the client for approval. Once approved, Claude uses the Wasp CLI to set up the campaign, set the budget, and only target people that live within a 10-mi radius of the medspa's location. When someone clicks the ad, a lead form collects their information and sends it straight to the front desk's phone [music] and email inbox. So, there is no setup on the medspa side. They just call the lead, set up the appointment, and close the deal. And that, my friends, is how you build a fully automated AI service. This solves the primary [4:14] constraint that agencies used to face. To handle more clients, you needed to hire more employees, which meant more costs, more complexity, and slimmer margins. But now, AI gives service businesses significantly more leverage. You can scale like software, but get paid like a service business. Now, I actually made a free 1-hour course on how to build an AI-native service business like this step-by-step. I'll leave that as the first link in the description below. Day three was all about getting customers, and of course, [music] I use AI to automate this as well. Now, I can target medspas all over the world, but since I only have 7 days, [4:47] the AI recommended I only target [music] medspas in my local area. People are more likely to trust people who are similar to them. So, actually being able [music] to say that I'm in Palo Alto to a Palo Alto medspa will get them to listen to me. So, we just need to make a list of every medspa within a 50-mi radius of Palo Alto. Now, I used to have to spend 4 hours a day finding prospects like this, but now, AI can just do [music] my prospecting for me. I asked Claude to use the Chrome extension, take control of my computer, and make a list [5:15] of every single medspa in my area. [music] After about 30 minutes, I had a full list of over 100 locations sorted by most likely to [music] need my service. I then just asked it to remove every medspa that's already running ads on Instagram. That way, I don't waste my time pitching companies that don't need my service. Now, it was time to reach out. Since I'm reaching out to them on Instagram, I updated my profile to make it look more professional because the first thing people do when they get a DM from a stranger [music] is look at their [5:40] profile to see what they're all about. So, it's important that your profile mirrors what your DM says. Then, I just told Claude to use the Chrome extension and [music] send a DM to each lead pitching my service. Since there are only about 60 businesses [music] in my area who could actually use my service, I need to make sure I'm hitting them at every possible channel. So, I created a custom email [music] by creating a Google Workspace account, then I connected the Gmail connector to Claude and had it send out cold emails to every lead as well. [music] Now, we wait. I woke up on day four to one reply in the [6:09] email inbox. It was actually pretty [music] exciting. I made three ads for them to provide value up front and sent that as the reply. I checked Instagram and I had a DM reply back as well, but turns out it was the same [music] lady. As I was waiting for her response, I asked Claude how many messages it thought I needed to send before I got a customer and it said roughly 300 [music] emails equals one customer, which was pushing it since this was a 7-day challenge. So, I asked it what I could do to make it go faster and it [music] came back with my biggest fear, [6:36] cold calling. Turns out it's illegal to have an AI do your cold calling for you, so I was left with no other options. [music] I had to call these businesses myself. I procrastinated for about 4 hours, then I just somehow convinced myself that I should broaden the market [music] so I could do mass cold emails. So, I bought a new domain and started building a new website targeting home services, but halfway through that, I realized I was just doing busy work [music] to avoid doing the scary thing, making cold calls. It was 3:30 p.m., so I only had about an hour before med spas started closing down. I hyped myself up [7:06] to make my first cold call and it did not go well. I did two more, they went okay, but I was nowhere close to getting them to bank. Day five came and I checked Instagram and the first lead who replied came [music] back saying, "No, thanks." and blocked me, which really hurt, but we keep it moving. I sent 50 more follow-up emails to every single lead. I sent 15 more Instagram DMs and I actually made 15 cold calls. Yeah, so actually my name is Brett. I know you're busy, I'll be very, very quick. And I actually run Instagram ads for local businesses and I'm doing an experiment [7:36] to see how many My pitch was rough, but I actually got two receptionists [music] interested enough to at least write down my contact info for the doctor to give me a call back. Now, I was feeling less and less scared on each call, but I realized I hadn't really cold called in over 7 years. So, I watched a few YouTube tutorials to catch up to speed. I watched this video by Jordan Platten and I realized that I was being way too long-winded. So, I rewrote my script. On day six, I got two new replies from Instagram, but zero from email. I sent those two leads their ads and my [8:08] calendar link and got ghosted. While I was sending follow-up messages, my phone rang. One of the doctors from the day before called back saying the receptionist said to give me a call. She said they were already pretty full, but wanted to hear more about my service. This caught me pretty off guard, so my pitch was quite bad. She ultimately just asked for my website, which is usually just a polite way of saying no. I did another 15 cold calls, but this time following a new script and the calls went much better. I was actually able to get their attention and present my offer, but really only one person was [8:36] mildly interested. They said they'd call me back in a few hours and they didn't. By the end of day six, I was really questioning if I would fail this challenge. The problem wasn't really the calls anymore. Like people were actually listening to me now, but they still weren't saying yes. So, I just needed some fresh air. I went home and took my daughter on a walk and that's when an [8:53] idea from God hit me. I am cold calling businesses and asking them to pay me in the first interaction. I needed to make my offer irresistible. [music] So, when working with a stranger, I figured it was probably better to give them something first before asking. So, I wrote this new script where I actually offered to run their ads for them for free for the first 5 days. Basically, I'd be giving them free leads. Who could say no to that? On day seven, I hit the phones super early and this new script made me way more confident to cold call. Before this, I was doing everything I could to [9:23] avoid it, but now I'm laughing as I'm taking these calls because who doesn't want free leads? [music] And on my sixth call of the day, I finally got my first yes. What's your email inbox you want the leads to go to and it'll start running by like tomorrow, right? Okay. [music] Would you send it Would you send it to [9:41] the front desk? I explained the process and they were a little bit skeptical, but I told them I just wanted to prove that I could actually send them good leads and they agreed that if it goes well, they would continue working with me. [music] So, yes, I am fronting the money and paying for the ads out of my pocket, but I knew even if they didn't pay, I would at least have a case [music] study that I could use to show my actual results now, which will make signing every new client from here much easier because I'll have real data to back it. The hardest part [10:05] of starting a new business is that you don't have proof that you are actually capable of getting results, which makes it really hard for strangers to trust [music] you. So, instead of trying to convince them to trust me, I'm removing that risk completely. The client gave me the phone number and email they wanted me to send the leads to and we agreed on running ads for GLP-1s. They filled out the form with their info and this triggered the automated service fulfillment system we built. Within 20 minutes, they had their ad creatives generated and ready to approve. They even approved the ads the [music] same day. Then the AI created the ad [10:33] campaign, set everything up, and we connected the lead form directly to their phone. I ran a test and it worked. So, it took exactly 7 days for us to get our first client. We were literally down to our last few hours of the challenge, but we did it. But getting a client to say yes is actually only half the [10:47] challenge. [music] The ads actually need to work and we need to get them results. I have been running ads to them for 4 days now. We've actually already sent them nine leads on $200 in ad spend. They replied saying that two leads had already scheduled appointments [music] and that they'd be open to continuing the service. So, we scheduled a video call for the end of the week where I'll hopefully close them on a $1,500 per [music] month in this video, my link in the pinned comment below actually gives you a free $100 in ad credits [music] after you spend your first $100. Other than that, have a wonderful day and I'll see [11:18] you in [music] the next one. --- About this transcript Read from YouTube's own caption track and laid out by ViewRank AI (https://viewrankai.com).
